The Journey​

A leading casual dining operator approached us with a challenge: modernise their fragmented, Excel-heavy reporting landscape and create a single, trusted source of truth for operational and financial performance.
​
We partnered closely with their finance, operations, and commercial teams to design and deliver a cloud-based analytics platform, underpinned by Power BI. Initially, our focus was on building core reporting foundations - integrating EPOS, labour, budget, and supplier data into a centralised model. As adoption grew, our role expanded into advanced analytics and strategic insight.

Together, we introduced monthly scorecards tracking over 70 KPIs across finance, HR, and customer experience, enabling site-level visibility and drilldowns that had never previously existed. By linking procurement and recipe-level data, we uncovered hidden cost drivers and inflationary pressures, directly informing commercial decisions.

Our support has gone beyond reporting. We’ve delivered deep-dive analytics on customer segmentation, menu performance, and dwell time, as well as compliance dashboards spanning training, audits, and health & safety. Alongside delivery, we led structured adoption and training programmes to embed Power BI as the organisation’s core reporting tool.

Design
​
We designed a layered medallion architecture to deliver both reliability and scalability. Data from Oracle systems is ingested via APIs into Azure Data Lake Gen2 and processed through Bronze, Silver, and Gold layers, with Databricks managing transformations and enforcing data quality throughout. This ensures raw inputs are standardised, cleansed, and structured into trusted, business-ready datasets.

The curated data is stored in a SQL Data Warehouse and surfaced in Power BI dashboards, giving leadership timely, accurate visibility of sales, labour, and compliance metrics. This architecture underpins advanced insights such as member profiling, churn analysis, and category performance, enabling the business to shift from reactive reporting to proactive decision-making, with full confidence in the numbers.

​​​A multinational retail group engaged us to lead two major data transformation programmes, with the goal of modernising reporting across both commercial and HR domains. The challenge was to unify over 100 disparate data sources into a single, governed environment that could serve both operational reporting needs and strategic workforce planning.

Working in partnership with global HR and data teams, we delivered an enterprise-ready analytics platform built on modern cloud architecture. Using a layered medallion approach, we ingested data from hundreds of systems - including real-time feeds - and transformed it into clean, trusted models for analysis. These models now underpin automated dashboards and self-serve insights across multiple markets, significantly reducing reliance on manual processes.

Our work spanned both sides of the organisation. On the HR side, we developed a comprehensive analytics platform covering workforce structure, recruitment funnels, progression, attrition, and organisational planning. Predictive churn modelling and retention forecasting now inform long-term workforce strategies, while enriched reporting ensures compliance with regulatory requirements such as gender pay gap disclosure. In parallel, we delivered scalable sales reporting models, enabling consistent multi-market performance tracking and more accurate forecasting.

Design
​
We designed a scalable, cloud-native data platform capable of handling both high-volume transactional data and complex HR datasets. The architecture combines stream ingestion via Databricks and Kafka with scheduled ingestion through Azure Data Factory, ensuring that both real-time and batch data sources are seamlessly integrated.

By separating hot and cold data paths, we enabled the business to monitor sales and operational performance in near real-time through Power BI, while also maintaining a structured, governed data lake for deeper analysis. Databricks provides the advanced analytics layer, powering everything from demand forecasting to workforce modelling, while a SQL Data Warehouse delivers curated datasets for easy business consumption.

This design underpins the client’s ability to run scalable retail analytics - from product mix optimisation and margin visibility to customer behaviour analysis - alongside workforce insights such as churn modelling and organisational planning. The result is a future-proofed platform that supports day-to-day decision-making while enabling strategic growth across multiple markets.

Leisure & Entertainment Operator

A national leisure operator relied on outdated reporting systems, with weekly reports taking hours to update and limited confidence in the accuracy of insights. They needed a modern reporting foundation that could improve efficiency, strengthen decision-making, and provide a deeper understanding of customer behaviour and site performance.

We became their core analytics partner, working closely with leadership to redefine what the business should be tracking and how. Our work included building daily and weekly sales and labour dashboards in Power BI, automating compliance reporting, and developing advanced member analytics such as churn, cohort, and segmentation reporting. By integrating external data such as weather and events, we also enhanced forecasting accuracy and operational planning.
